The AI risk is not theoretical. It is already in your building.

A bank in Pennsylvania filed an 8-K with the SEC this month disclosing a cybersecurity incident. Customer names, Social Security numbers, and dates of birth were exposed. This is not unusual anymore. What is unusual is that under SEC cybersecurity disclosure rules that took effect in 2023, companies now have to report material cybersecurity events publicly — which means a breach becomes a filing, and a filing becomes a headline.

That same week, security researchers reported that hackers had built fake AI software installation guides inside real, legitimate Claude AI shared chats, then ran Google Ads pointing directly to the real claude.ai domain. Employees who clicked saw a familiar URL. Nothing looked wrong. One command later, malware was installed and credentials were gone. Standard phishing awareness training does not catch this.

Also that week, Google confirmed the first zero-day exploit ever developed using AI. A cybercrime group built a working attack tool with AI assistance and was preparing to use it at scale. Google's threat intelligence team caught it before it deployed. Their lead analyst put it plainly: the AI vulnerability race is not something that is coming. It has already started.

These are not warnings about the future. This is what May 2026 looks like.

 

The Problem Most Leaders Are Not Thinking About

When organizations talk about AI risk, the conversation usually goes one of two directions. Either leadership wants to understand the technology, or they want to figure out how to stop people from using it.

Both miss the actual problem.

The actual problem is that your employees are already using AI tools at work. Right now. Without a policy, without approval, and in many cases without any awareness that what they are doing could create a security or legal problem for your organization.

This is called Shadow AI, and it is not a fringe behavior. Surveys consistently show that more than half of employees use AI tools that were never approved by their organization. They use ChatGPT to draft reports. They use Grammarly AI to edit proposals. They ask Gemini to summarize a PDF. They do it because it saves time and because nobody told them not to.

The issue is not their intentions. The issue is what happens to the data.

When an employee drags a document into a consumer AI tool, that document leaves your network. It travels to a third-party server. Depending on the vendor's data policy, it may be retained for weeks or months. On a free consumer account, it may be used to train the model. If the vendor experiences a breach, your data is in scope. And you had no idea it was there.

 

Why Banning AI Backfires

The instinct many organizations have is to lock it down. Block the websites. Issue a memo. Problem solved.

It does not work.

When employees cannot access AI tools on work devices, they pull out their phones. When they cannot use their work email, they use personal accounts. When the official answer is no, they find a workaround. All you have done is pushed the behavior somewhere you can no longer see it.

The organizations that manage AI risk well are not the ones that moved fastest to ban it. They are the ones that established clear, reasonable parameters that their teams could actually follow. An approved tools list. A plain-language policy. A short training that explains the why, not just the rules. A process to request a new tool rather than just going around the system.

That is not a complicated program. It is a manageable one. And it is far more effective than a blanket prohibition that gets ignored within a week.

 

What Happened in a Real Organization

Consider a scenario that plays out in organizations of every type. A well-meaning employee is preparing a report under a deadline. They use ChatGPT to help organize and draft it. To get a better output, they paste in some context: a client name, some internal financial figures, a few details from a recent project file.

They are not trying to cause a problem. They have no idea they just sent internal data to a third-party AI platform with no data processing agreement, no enterprise protections, and no restriction on how that data is retained or used.

Depending on your industry, that kind of exposure can trigger regulatory consequences, client notification obligations, or a denied cyber insurance claim. And in every industry, it creates a trust problem that is very hard to walk back once it happens.

The employee thought they were being productive. Leadership had no idea it happened. And because there was no policy, no training, and no monitoring, there was no way to know until something went wrong downstream.

 

The Three Things to Do This Week

1. Find out what AI tools your team is actually using.

Send a brief, non-punitive message to your staff asking what AI tools they currently use for work purposes. Frame it as a survey, not an investigation. You will almost certainly be surprised by the list. That list is your starting point.

 

2. Define what is allowed and what is not.

You do not need a 20-page policy. You need a one-page document that answers three questions: Which tools are approved? What kinds of data should never be entered into an AI tool? Who do you call if something goes wrong? Put it in writing. Distribute it. That document, even imperfect, is meaningfully better than nothing.

 

3. Train your team on the why, not just the rules.

People follow rules they understand. If the only guidance your team has received is 'don't use AI,' they do not understand the risk, and they will find workarounds. A 30-minute session that walks through a real incident from this week's news and explains what actually happens to data when it enters a consumer AI tool will do more than a blanket prohibition ever will.
